Project challenges

Legrand managed the flow of raw materials, components and finished products between two warehouses, production facilities and sales markets in Poland and abroad. An extensive portfolio of product ranges, working in an international environment and varying customer expectations meant that the supply chain area was becoming increasingly complex. The company needed an experienced person to take responsibility for SCM, streamline processes and introduce specific operational changes to support business objectives.

Complex storing and logistic environment

two warehouses with different functions, different flows of materials and finished goods, and the need for a consistent approach to inventory.

Extensive product portfolio

handling multiple SKUs, diverse customer needs, and the need to balance high product availability with reasonable inventory levels.

Diverse SCM team

subordination of specialists in forecasting, after-sales service, working with WMS, administration and the warehouse team, requiring a clear arrangement of cooperation and responsibilities.

Targets set

Ensuring stable supply chain operations

continuity of supplies of materials, raw materials and finished products to customers in Poland and on export markets.

Sorting and optimising logistic processes

better organisation of warehouse operations, transport and goods flow using existing systems, including WMS.

Increasing the quality of planning

combining sales forecasts, inventory levels, costs and customer service levels into a coherent SCM management model.

Strengthening the SCM team and structure

clear division of roles and responsibilities within the supply chain team and development of employee competencies.

Supply chain diagnosis

analysis of the current state of production, storage and distribution processes, as well as the manner of servicing domestic and foreign customers.

Devising the direction of SCM

defining priorities, work standards and rules for cooperation between departments in logistics, storage, planning and customer service.

Improvement in storage functioning and WMS use

organising the layout, inventory management rules, rotation and daily work of the warehouse team in two locations.

Strengthening the SCM team in their daily work

clarifying roles and responsibilities, regular cooperation with subordinate specialists, as well as introducing changes step by step, with an emphasis on practical implementation.

Client

Legrand Poland is part of an international group supplying installation systems widely used in the construction industry. The Polish production plant serves both the domestic market and foreign customers, and its operations are based on two warehouses and an extensive portfolio of products targeted at various customer segments.

Redegate suggested that we cooperate with person who was competent in SCM and who wasn’t afraid of making changes, which we really cared about.
